The Zhuhai Port was set up on the same island as the Macao Port. Its main function is to conduct customs clearance and handle passenger transportation for travelers entering or leaving Hong Kong, Macao and Zhuhai, trucks and tourists passing through the three areas. It is the only land port in China that is inter-connected with three destinations for both passengers and goods transportation.

Overcoming Difficulties

The Zhuhai Port Project was huge, the complex functions and unique location, the high construction requirements, extremely tough demands for the project management, and the complexity of the construction process is unprecedented.
As the main construction and social investment party of the project, Gree Real Estate actively created new innovative management concepts, implementing the bidding management model, overcoming difficulties such as engineering alternation, tight construction period and bad weather, driving the construction of the project in full force and successfully completing a new landmark structure.

Introducing BIM Technology

The project introduced BIM technology, displaying the digitized data from all engineering materials and construction problems, and intuitively controlled the connection between various components, implementation of details and pipeline layouts, which greatly improved the construction quality and efficiency. The project was also awarded the China Construction Engineering BIM Competition (second place) and the fifth Longtu Cup BIM Application Competition (Excellence Award).

Improved the Management System

There were many work units involved in the project, with more than 60 construction companies were working at the same time during peak period, which brought great challenges to project management. In view of such, Gree Real Estate adopted the bidding management model to establish and improve the HSE (ie health, safety, environmental protection) management system, set-up HSE special funds, and strictly incentivize and evaluated the construction parties through the reward and punishment mechanism.

Pioneers Assemble

In June 2017, in order to help The Zhuhai Port achieve the goal of opening to traffic at the end of the year, Lu Jun, Chairman of Gree Real Estate, and President Lin Qiang began to live and work on the island, setting up the “General Command of Zhuhai Port Construction”, and dispatched the backbone of the company, quickly assembled 19 pioneering teams and 5 working groups to deploy into the construction of the port.
After years of relentless effort, the pioneering team had created “world records” for numerous engineering constructions, and distilling the pioneering spirit of “work together in synergy, follow commands, tackle difficulties, and win every battle”.

Increasing the Overall Construction Speed

From June to July 2017, the General Command and the pioneer team worked day and night, applying their full effort. The units involved worked together relentlessly, and bringing the port construction from “chaos” to “governance”. The delayed project construction accelerated in speed, with multiple project milestones completed ahead of schedule or above planned, achieving up to 90% completion rate of the "730" milestones. The workers involved had increased from less than 2,000 to nearly 7,000, and the cumulative output value was 1.1 times that of January-May.

The Battle with "Two Typhoons”

From August to September 2017, the port construction was severely challenged by the triple threat from the powerful typhoons "Tiange" and "Paka" and the strong tropical storm "Mawa". The general command department scientifically deployed defenses, and the pioneer team executed efficiently and solidly completed the transfer of construction personnel, disaster relief and other works. It also miraculously resumed production 72 hours after the disaster and resumed 95% of production within two weeks. The “0” meter layer milestone was completed against all odds.

Ensuring the 3 Goals

From October to December 2017, the port construction entered the “all-out attack” stage. Faced with a huge number of installation and commissioning work to complete and tying up loose ends, the general command department and the pioneer team transited from point to point modular management back to a broad integrated management. From decentralized operations to concentrated efforts, gathering strength, tightening the efforts, and tackling each step with a steady hand, ensuring that the “1230” Zhuhai Port would essentially achieve the three major goals of “open to traffic, open to passengers, and customs clearance”.
